## Spec-driven development (ASDD)

Gemba practices Agentic Spec-Driven Development: `spec.md` is the
human-authored statement of intent, beads are the operational unit of
filed work, and a reconciler bridges the two with a nonce-gated
diff/apply loop. The spec stays authored; the work stays inspectable;
neither side rewrites the other behind your back.

- Whitepaper: [`docs/design/asdd-whitepaper.md`](docs/design/asdd-whitepaper.md)
- `gemba spec new` — scaffold a new spec from a template
- `gemba spec lint` — validate spec structure and AC coverage
- `gemba spec diff` — preview the bead deltas a spec change would produce
- `gemba spec snapshot` — capture the reconciler's nonce for safe apply
- `gemba spec analyze` — inspect spec/bead drift and coverage

Gemba also intercepts GitHub Spec Kit flows: a project constitution
declares ASDD mode, a Claude Code PreToolUse hook blocks legacy
`tasks.md` writes, and a preflight gate routes Spec Kit intent into the
bead-backed work plane.

// 3. calls reconcile.Diff with either the real bd lister or a test stub
