Summary

  • Adds the roadmap (charters → parallel, seam-disjoint lanes, one owner chat per lane) as the fifth canonical piece, with templates/ROADMAP.template.md
  • GUIDE now writes the roadmap; CHECK repairs roadmap drift (missing roadmap, lane citing no charter, two lanes claiming one seam)
  • Replaces the handoff section: PDD owns lane-level decomposition; atom-level detail may still pair with a readiness skill
  • New grill rule: persist the canon immediately after every pass — born from a real incident (2026-07-09) where a shared-tree reset destroyed a live grill's uncommitted surface and ledger

Test plan

  • Ran end-to-end on the Iris project the same day: purpose grill → closed ledger (41 decisions) → docs/purpose/roadmap.md with 7 seam-disjoint lanes derived from the charters

Charters decompose into parallel, seam-disjoint lanes the owner hands to
agents — one owner chat per lane. Adds ROADMAP.template.md, wires the
roadmap into GUIDE outputs and CHECK drift repair, rewrites the handoff
section (a canon without a roadmap is incomplete), and adds the
persist-the-canon-immediately grill rule (a shared-tree reset destroyed a
live grill's uncommitted canon on 2026-07-09).

First applied in production on the Iris project the same day.
