How to create an agent — live demo

Companion repo for the "How to create an agent — build one live, break it four times" session. A status-update agent built in four stages against Claude Opus on Vertex AI, with fake Jira/Slack tools.

Stage File What it shows
0 · Bare call stage0_bare_call.py One API call. No data, no actions → hallucinated ticket IDs. A chatbot, not an agent.
1 · + Harness stage1_harness.py The agent loop: model picks tools, we run them, results feed back. Posts to #general unprompted — dangerous.
2 · + Guardrails stage2_guardrails.py Same loop + allow-list, output validation, human y/n, iteration cap. Try to break it.
3 · Workflow stage3_workflow.py Same job as a fixed pipeline. The model runs once. Every step inspectable.

Supporting files: fake_tools.py (the fake Jira/Slack world), config.py (Vertex client), mock_client.py (offline mode), check_setup.py (pre-flight), sandbox-policy.yaml (OpenShell), DEMO_SCRIPT.md (minute-by-minute runbook).

Setup (once)

Your GCP project needs the Vertex AI API enabled, the Claude model enabled in Model Garden, and your account needs roles/aiplatform.user.

Posts land in slack_outbox.json (delete it between rehearsals).

No network, no tokens, fully deterministic — same scripts, scripted model:

Sandboxed run with OpenShell (the "operate" story)

NVIDIA OpenShell confines the agent at the kernel level — filesystem, process, and per-binary network policy. The verified flow: fresh sandbox → clone this repo → lock it down → run the agent inside, where python may reach Vertex AI and git may reach GitHub — nothing else, for anything:

The demo stages need only a ~1h token inside the box — no keys, no gcloud, no GitHub credentials.

Talking point: stage-2 guardrails live inside the app; OpenShell is the same idea enforced outside the process, where the model can't talk its way around it. The sandbox can clone the repo but can't push it — no credentials for that in there.

opencode in the cage (verified)

The sandbox image ships opencode at /usr/bin/opencode, and the policy grants its binary exactly three hosts: Vertex AI, Google auth, and the models.dev catalog (its npm update probe stays blocked — it tolerates that). It needs a service-account key (Google's Node auth doesn't take bare tokens):

Delete the sandbox after the demo (openshell sandbox delete agent-demo) — the key goes with it. The image's opencode 1.2.18 names the provider google-vertex-anthropic/....

opencode on the host (development)

opencode auto-detects the Vertex provider from the same env (GOOGLE_CLOUD_PROJECT, VERTEX_LOCATION, GOOGLE_APPLICATION_CREDENTIALS). Verified working:

Demo → production: three swaps (slide 11)

  1. get_tickets() / get_messages() → real Jira & Slack reads. Nothing else changes.
  2. post_update() actually posts — still behind the human approval gate. Always.
  3. Keep every guardrail. The allow-list and the approval are what make it safe.

Troubleshooting

Symptom Fix
