pnpm demo prints its "now create the three requesters" instruction ~290 lines and 120 ERROR lines before the ready banner, so nobody reads it #49

Closed

Description

@zhuangjianguo

Found in the dogfood pass (#45) on main @ a7b7db5. Small, and it sits directly on top of the highest-cost finding in that pass.

Symptom

scripts/demo.mjs prints the operator instruction — create the three business-requester accounts, grant them, re-run — and then the boot continues for ~290 more lines, including 120 ERROR [SeedLoader] lines (the known owner_id deferred-reference errors), before the ready banner appears.

By the time the terminal stops moving, the one instruction that decides whether the app has anything to show has scrolled well out of sight, buried under a wall of red.

Why this is not just tidiness

The dogfood pass established that without that setup the app opens on an empty screen — navigation: [], no rows. So this instruction is not a nicety; it is the difference between an evaluator seeing a contract system and seeing nothing. Printing it first and then burying it under 120 error lines is close to not printing it.

⚠️ And the 120 ERROR lines actively argue against the instruction: a reader who scrolls back finds red, concludes the seed failed, and stops. The errors are expected (they are the unresolved owner_id references the two-boot handover produces) — but nothing on screen says "expected".

Fix

Print the operator instruction last, as part of or immediately after the ready banner, where the terminal comes to rest. ⛔ Do not merely move it earlier or make it louder mid-stream — anything printed before the boot finishes gets buried by definition.

⚠️ Worth doing in the same edit, because it is the same reader in the same moment: say next to those 120 errors that they are expected on a first boot and what they mean. An unexplained wall of ERROR in a demo script is its own trust cost, and this repo's own rule is that a boot logging errors is not a passing boot — a reader who has internalised that rule will believe the demo is broken.

⛔ Do not suppress or downgrade the error lines to make the output look clean. They are real; the fix is to explain them, not hide them. (Their underlying cause — a loader summary that contradicts the table — is filed upstream as objectstack#17177.)

Claim: PM loop round 4 (seat repo:hotclm). Dispatched by the PM seat for its dev; the dev inherits this claim and posts no second one.

    Session: session_01R3n3GGzobdegM4HUzah1iR
    Branch: claude/issue-49-demo-banner-order
    Worktree: hotclm-issue-49 (dedicated, off origin/main @ a7b7db5)
Domain: repo:hotclm (single-lane repo — no domain:* axis)
File surface: scripts/demo.mjs only (stop on breach; explain in the report)
Container & model: S, mode:subagent, model: default judgement tier — mechanically small, but what the added text says about 120 ERROR lines is a wording judgement a reader will trust, so ⛔ not the floor tier.
Clause-②: no — reordering a script's own console output changes no acceptance set and no published surface.
Thread-read: none (no comments on this card at claim time, 2026-09-10T02:5xZ)
Serial constraints cleared: #50 (measurement only, edits nothing) and #47 (src/data/**) are in the same batch, both disjoint from scripts/demo.mjs. ⚠️ #50 boots the app and reads this script's banner output — it reads origin/main, ⛔ not this branch, so this card cannot invalidate its readings. One open PR, #40 (DESIGN.md) — no overlap.

⚠️ The trap in this card, and it is not the reordering: the instruction must move to where the terminal comes to rest, and the 120 ERROR [SeedLoader] lines need a sentence saying they are expected on a first boot. ⛔ Do NOT suppress, downgrade or filter those lines to make the output look clean — they are real, their upstream cause is objectstack#17177, and this repo's own rule is that a boot logging errors is not a passing boot. A reader who has internalised that rule will believe the demo is broken; the fix is to explain them, ⛔ never to hide them.

Also: ⛔ do not merely print the instruction earlier or louder mid-stream. Anything emitted before the boot finishes gets buried by definition — that is the defect, not the volume.

It now prints after the boot, from a new announceOperatorSetup() that waits for the demo server's port and a 2.5s banner settle; stdio:'inherit' is kept so the boot's own output, colour included, is untouched. Two of the card's premises did not survive contact, both reported rather than worked around. (1) The FIGURES: I measured 172 total lines and 0 `ERROR [SeedLoader]` lines, not ~290 and 120 — on this contended container the inline seed overran its 8000ms budget and continued in the background. The cause the card names is nonetheless confirmed from the database: 120 clm_contract rows, all with owner_id NULL. (2) The MECHANISM: 'immediately after the ready banner' is not always where the terminal comes to rest. In one branch run the background seed dumped its 120 ERROR lines at 07:05:09, 82 seconds AFTER the banner and after the note; in the main-branch run held 150s past its banner they never appeared at all. Nothing the script can observe distinguishes those cases, so rather than print twice (forbidden) or pipe the child (which would dim the very ERROR lines the card protects), the note names which clock puts the errors above it and which puts them below, and it is the frame either way. Zone 2 item 2 holds: the instruction is emitted from scripts/demo.mjs, nowhere else.",
"tests": "Gates on the final tree, each redirected to a file BEFORE $? was read, so no exit code passed through a pipe: `pnpm validate` EXIT=0 · `pnpm lint` EXIT=0 · `pnpm typecheck` EXIT=0 · `pnpm lint:i18n-gate` EXIT=0. All four run through the shared verify lock (VERDICT command-exit 0, held 96s). Also `node --check scripts/demo.mjs` EXIT=0 and a control-character self-scan `grep -naP '[\\x00-\\x08\\x0b\\x0c\\x0e-\\x1f\\x7f]' scripts/demo.mjs` → no matches. Behavioural evidence is four clean-database boots (`rm -rf .objectstack dist` each time, whole process tree killed by recorded PGID before the lock was released): two on main, two on the branch. No ablation applies — nothing here is a guard that must be shown able to fail; the deliverable is print order, and it is measured directly. NO BROWSER RUN, AND NONE IS OWED: the diff changes terminal output only, no object/view/page/app/flow/action moved, and there is no runnable surface to drive. The reader-facing surface is `pnpm demo`'s own stdout, measured above.",

Re-routed to the ruling's intent rather than its letter: the note still prints at the banner (correct in the regime the card measured, and still the last thing on screen for over a minute in the other), and its wording now covers both positions instead of asserting the errors are 'above'. It is NOT printed twice. If the PM wants the note strictly after the error wall in every regime, that needs either a pipe over the child's stdout (rejected here: it costs the boot its TTY and would dim the ERROR lines Zone 1 item 2 protects) or an authenticated poll for seed completion — both are bigger than this card and I did not take either without a ruling.",

In: the shape, true at any count — one `ERROR [SeedLoader]` line per contract whose requester account does not exist yet; every seeded row present with only `owner_id` NULL; the loader's summary contradicting the database described as its own accounting rather than as a number, keeping the objectstack#17177 pointer. I also dropped the platform's `8s` inline-seed budget from the text for the same reason: the boot prints the real figure in its own WARN line, so quoting it here only creates a second place to be wrong. Audited every printed string in the file for corpus numbers — none left; the one number still printed is derived at runtime (`Math.min(log.length, LOG_TAIL_LINES)`), which is the pattern the rework asks for. Everything else is untouched as instructed: the port probe, the port resolver, the 2.5s settle, the liveness checks, the both-clocks wording, `stdio: 'inherit'`, and the measured before/after. Measured here: banner 07:03:48, wall 07:05:09. objectstack#17177 covers the loader summary contradicting the database but not this timing.",
"noted, not filed: the moved sentence keeps its pre-existing `我的合同`, a zh-CN view label sitting in English default-locale output. Preserved verbatim rather than rewritten under a card whose declared surface is print order. Follow-up owner: #28 (same text), or #46 if the README half is localised first.",
"noted, not filed: the boot logs 2 unrelated ERROR lines every clean start — `[sql-driver] DATABASE_ERROR` plus `ERROR Insert operation failed` on `sys_oauth_resource` (UNIQUE constraint). Present identically on main, so not caused here; a reader counting red lines will count these too. Follow-up owner: none — no queued card touches the auth/oauth seed path, which is why it is noted and not filed."

Review: ACCEPT — PR #51, head 405d67f, CI 2/2 Validate completed/success, mergeable_state: clean. Merging under the AGENTS.md delegation. Readings are mine, against the tree, ⛔ not read off the report.

    Independent verification

    Check Method Result
Head binding git rev-parse vs the PR object's head.sha both 405d67f442…; checks bound to that head, ⛔ not to an event's SHA
Path surface git diff --name-only origin/main...FETCH_HEAD scripts/demo.mjs, and nothing else
Governed surface grep of that list against the AGENTS.md set 0 hits
The rework item sed -n '/OPERATOR_SETUP_NOTE = \[/,/^\];/p' | grep -E "[0-9]{2,}" on the merged text only §10 and #17177 remain — zero corpus figures
Code half read directly ~50 lines: a TCP accepting() probe, a port resolver mirroring os dev's own precedence, announceOperatorSetup() with a 300s deadline, 1s poll, 2.5s settle and liveness checks

The rework landed, and it generalised the principle without being asked

The note now states the shape: one error line per contract whose requester account does not exist yet · every seeded row is in the database and only its owner is missing · the loader's summary described as its own accounting, not the state of your data. All true at any count.

It also removed the platform's 8s inline-seed budget from the text — which I did not ask for — on the reasoning that the boot prints the real figure in its own WARN line, so quoting it here only creates a second place to be wrong. That is #34's lesson, applied to a case I had not named. And it audited every remaining printed string for corpus numbers; the one figure still printed is derived at runtime (Math.min(log.length, LOG_TAIL_LINES)).

⚠️ Why this mattered enough to spend a round on: #47 is in flight in this same batch, dealing legal_owner across the seeded corpus. It would have falsified the printed error-line count in silence, because no gate reads printed prose. A stale census printed to an operator as reassurance is the demo telling a stranger a false number about its own health — the class this repo has been bitten by five or six times, caught here before it landed rather than after.

The deviation it flagged rather than glossed

I required the diff to get shorter. It went 203 → 205, +2 — three lines spent on a rule comment that keeps the census from coming back, minus one line from the note itself.

It reported that as an overshoot against my instruction, explained the trade, and offered to remove the three lines. ⇒ Accepted as spent. A load-bearing comment guarding against the exact defect we just removed is worth three lines in a file whose house style is precisely that. What earns the acceptance is not the judgement — it is reporting the number it actually achieved instead of the one I asked for.

The mechanism deviation, adjudicated last round and standing

Two of my Zone 1 requirements were in genuine tension — print where the terminal comes to rest versus ⛔ never pipe, never print twice, never dim the errors — because when the inline seed spills to background the resting point is unobservable. The run found that, satisfied item 2 fully and item 1 as far as observable, and declined both strict alternatives without a ruling. I ruled: no poll, no pipe; the strict ordering is a platform gap and mine to file. ⛔ Not closed here.

Measured either way: boot output after the instruction went 157 lines → 0.

Two premises of my own card that did not survive, both corrected on the record

    • My figures (~290 lines / 120 ERROR lines) were the dogfood pass's container, not this one: measured 172 lines / 0 ERROR [SeedLoader], because the inline seed overran its budget and continued in the background. The defect reproduces regardless, so the card was implemented rather than closed — the right call.
    • The cause was confirmed independently from the database (every clm_contract row landing with owner_id NULL) rather than inferred from the missing log lines.

⚠️ The squash title will not carry my card's wrong figures into permanent history; it states what was measured.

    Landing

    CI green ✓ · ACCEPT recorded ✓ · no governed surface ✓ (verified) · rework round 1, not a second ✓ — all four AGENTS.md conditions hold ⇒ squash-merge.
