fix: honest sprint reader — frontmatter-only active status, unambiguous selectors, conservative scope checks, waiting next batch - #507
Conversation
…us selectors, conservative scope checks, waiting next batch (#496) - One active check (`isActiveSprint`: trimmed frontmatter `status`) used by sprint-state, sprint-init, and the shell bridge (`lib.sh` now calls the Node reader for `find_active_sprints` / `resolve_track` until #498). - A `--track` value matching more than one active track fails naming each candidate (node readers, next/status, sprint-close). - `scope:` is directory prefixes only (`dir`, `dir/`, `dir/*`, `dir/**`); `sprint-init --scope` refuses other glob syntax; an unsupported entry in a file, or a component-vs-scope pair, is "cannot prove disjoint" (doctor warn), never "scopes disjoint". - A todo batch behind an earlier batch's `[~]` is shown as waiting on those refs (text `Waiting: ...`, JSON `next_batch.waiting_on` / `actionable`). Implemented by GPT-6 Sol (xhigh); sprint-close ambiguous-selector exit added during local verification. Align close writes with active-status parsing
When frontmatter uses a form newly accepted here, such as status: active or quoted active, sprint-close.sh selects the file but its exact sed replacement for ^status: active$ does not modify it. The command nevertheless exits successfully, appends a closure entry, and may already have closed the GitHub milestone, while the shared reader continues to report the sprint as active; update the close mutation to recognize the same forms or avoid selecting them.

Fixed in 0b82dc2: the close flip rewrites the frontmatter status: line through Node and exits non-zero if isActiveSprint still reads the file as active; tests/dev-backlog/sprint-close.test.js closes status: active, status: active , and status: "active".

Track batch occurrences rather than heading strings
When a Plan reuses the same batch heading text, this set loses the distinction between occurrences: an earlier in-flight batch with the candidate's heading is removed from earlierHeadings, while an in-flight item in a later occurrence of an earlier heading is incorrectly added to waiting_on. Since heading uniqueness is not enforced, the resulting actionable value can contradict the physical batch order; retain an occurrence/index identity while parsing batches instead of comparing heading strings.
Useful? React with 👍 / 👎.
There was a problem hiding this comment.
Fixed in 0b82dc2: plan items carry a positional batch_index and findNextBatch compares positions, so a repeated heading is still a later batch (test added).
Codex connector P1: `sprint-close.sh` flipped status with an exact `^status: active$` sed, so a sprint the reader now treats as active (`status: active `, `status: "active"`) was reported closed but stayed active. The flip now rewrites the frontmatter status line in Node and fails if the shared reader still sees the file as active. Codex connector P2: waiting batches compared heading text, so a repeated heading merged two batches. Plan items carry `batch_index` (additive JSON field) and `findNextBatch` compares positions. Replace indented active status lines before closing
Fresh evidence after the prior fix: parseSimpleYaml still accepts a leading-indented frontmatter key such as status: active, so the shared reader selects that sprint, but this replacement only matches a status: beginning in column zero. The command consequently writes the unchanged content and exits with the sprint still active; with an unindented milestone: and --close-milestone, the remote milestone has already been closed in Step 0. Match the same leading whitespace accepted by the reader or mutate the parsed frontmatter structurally.

Fixed in 4a44ef5: completedSprintContent rewrites every frontmatter status: line at any indentation and returns null if the shared reader would still see the file as active; sprint-close.sh runs that check before Step 0 (so no milestone is closed for a file it cannot flip) and writes it in Step 2. Test covers status: active.
…-only tests (#507 review) Grok round 1: a directory named *.md made findActiveSprintFiles throw, and the shell bridge reported that as "no active sprint" (sprint-close exit 0). The reader now skips non-regular entries (other read errors still throw); find_active_sprint returns 3 on a reader failure and sprint-close prints the error and exits 1. P3s: `--scope` usage strings name directory prefixes, the scope-refusal and waiting-batch tests assert behavior (no file created; the batch line names #1) instead of wording, and the CHANGELOG line links PR #507. Treat secondary unsupported scopes as unprovable
When an active file has both a nonempty component: and an unsupported scope: entry, sprintScopeKey returns the component before examining the scope, so this filter never marks the track unprovable. With another distinct-component track, the doctor therefore reports “scopes disjoint” even though the malformed or legacy track contains scope data the reader cannot evaluate; inspect both raw fields before issuing a pass, or warn whenever both axes are present.

Preserve nested status fields when closing
Fresh evidence after the indented-status fix: when frontmatter contains another indented status: line—for example under deployment: or as text in a notes: | block—this global replacement changes that unrelated value to completed as well. Closing a sprint should mutate only the root status field that made isActiveSprint return true, otherwise valid user-authored frontmatter is silently corrupted.
Useful? React with 👍 / 👎.
There was a problem hiding this comment.

Treat non-string component declarations as unknown
Fresh evidence after the prior both-axis fix: if an existing file declares a non-string component, such as component: 123, together with a supported scope: array, component becomes empty before hasScope is considered and this function returns a clean scope key. With another disjoint scope track, backlog-doctor consequently reports “scopes disjoint” even though the first track declares two axes and has malformed component data; detect raw component presence/type before falling through to the scope axis.

Fixed in 0693fc7: a present non-string component: makes sprintScopeKey return an unknown axis, so the doctor warns instead of passing. Test added.
…tidy-ups (#507 review) Codex connector P2s: the indented-status fix rewrote every `status:` line, including nested (`deployment.status`) and block-text ones. `completedSprintContent` now tries each `status:` line and keeps the one whose rewrite makes the parser see root `status: completed` with nothing else changed. A non-string `component:` (e.g. a list) is an unknown axis. Grok round 2 P3s: a heading-less Plan's `next_batch` carries `waiting_on: []` / `actionable: true`; a dangling `*.md` link is skipped like a directory (permission errors still throw); the doctor's sprint count excludes non-files; a misnamed sprint-init test is renamed. The suggested SKILL.md Orient sentence is not added: prose is re-added only after a conformance run shows the mistake, and the text output already says `Waiting:`. Honor the waiting state in the status renderer
When an earlier batch contains [~] work and the first later [ ] batch makes this field false, the single-track status.sh path still has statusSingleLines collect every todo and label it Next up; only the next-mode renderer consumes waiting_on. This makes the Orient status rail present a blocked batch as actionable, so the status renderer should label it waiting or omit it from Next up until the earlier refs finish.

Parse milestone through the shared frontmatter reader
When the root frontmatter is indented, such as milestone: Sprint X with status: active, this newly selects the sprint, but the sprint-close.sh --close-milestone flow later extracts the milestone with grep '^milestone:'. It therefore exits with “No milestone” and cannot close a sprint form the shared reader explicitly accepts; extract the milestone from the parsed frontmatter or apply the same accepted-key grammar.
Useful? React with 👍 / 👎.

Fixed in 46a7b76: --close-milestone reads milestone through the shared parseFrontmatter, so an indented root key the reader accepts is found.
…d milestone (#507 review) Codex connector P2s: the single-track `status.sh` stanza listed a batch waiting on an earlier `[~]` under "Next up:" — it now says "Waiting on #N:" like next.sh (unit test and the smoke assertion updated; the G4 anchors are unchanged). `--close-milestone` extracted the milestone with `grep '^milestone:'`, missing an indented root key the reader accepts; it now reads `milestone` from the shared frontmatter parser. Preserve non-string YAML milestone titles
Fresh evidence after the prior milestone-reader fix: sprint-init writes milestone values unquoted, so valid titles such as 2026, 1.2, or true are converted by parseSimpleYaml to numbers or booleans, and this string-only check emits nothing. A live --close-milestone then aborts with “No milestone” even though the generated sprint has one and the previous grep-based implementation accepted it; convert scalar values to their title string while still rejecting missing or structured values.
Useful? React with 👍 / 👎.
There was a problem hiding this comment.
Fixed in ef620a2: a numeric or boolean milestone keeps its written text (1.20, 2026, true); missing or structured values are still no milestone. Tests added.

Reuse the parsed milestone in dry runs
Fresh evidence after the prior fix: the shared-reader extraction remains inside ! $DRY_RUN, while Step 4 still uses grep '^milestone:'. For a reader-accepted file with indented status: and milestone: keys, --dry-run --close-milestone succeeds but omits the promised “Would close milestone” action, and a live run closes the remote milestone but omits its confirmation; parse the milestone once for both branches and reuse that value.
Useful? React with 👍 / 👎.
There was a problem hiding this comment.
Fixed in ef620a2: the milestone is parsed once through the shared reader before Step 0 and reused by Step 4, so --dry-run --close-milestone prints "Would close milestone" for indented keys too. Tests added.
…ne milestone read (#507 review) Grok round 3 P2: a non-string `component:` returned `unknown` before the scope axis was read, so a real `scope:` overlap only warned. The scope axis now decides overlap and the malformed component only marks the track unprovable. P3: a duplicated root `status: active` makes `completedSprintContent` return null (hand edit) instead of leaving one. Codex connector P2s: the milestone title is read once through the shared parser for Step 0 and Step 4 (dry-run included); an unquoted numeric or boolean title keeps its written text (`1.20`, `2026`). Extract only the root milestone scalar
Fresh evidence after the numeric-title fix: when the parsed root milestone is numeric or boolean, this fallback selects the last milestone: line at any indentation rather than the root field. For example, root milestone: 2026 followed by deployment:\n milestone: 123 makes --close-milestone close milestone 123 and then complete the sprint, even though the sprint declares milestone 2026; locate the root scalar through the same frontmatter structure instead of scanning all lines.
Useful? React with 👍 / 👎.

Fixed in 58b3eaa: the written title comes from the line whose removal changes the parsed root milestone, so a nested deployment.milestone: 123 is never chosen (test covers both orders).

Strip YAML comments from scalar milestone titles
When an unquoted numeric or boolean milestone has a YAML separation comment, such as milestone: 1.20 # quarterly, parseFrontmatter correctly parses the value as 1.2, but this fallback preserves the comment and passes 1.20 # quarterly to GitHub. Consequently, a live --close-milestone fails to find the actual 1.20 milestone, while a dry run misleadingly reports the commented text as the title; strip the quote-aware YAML comment when recovering the original scalar spelling.

Preserve inline comments on the status line
When an active sprint uses a valid commented scalar such as status: active # managed manually, parseFrontmatter strips the comment and selects the sprint, but this whole-line replacement silently deletes the user-authored comment during close. The parsed-object equality check cannot detect that loss, so rewrite only the scalar portion while retaining any trailing YAML comment.

isActiveSprint: trimmedstatusequalsactive) used bysprint-state.js,sprint-init.js, and — until Retire the shell runtime and sprint-close orchestration #498 retires it — the shell bridge:lib.shfind_active_sprints/resolve_tracknow call the Node reader instead of grepping whole files.--trackvalue matching more than one active track (slug of one, component of another) fails naming every candidate insprint-state.js,next.sh/status.sh, andsprint-close.sh(which now stops on the ambiguous status instead of printing "no match").scope:entries are directory prefixes only (dir,dir/,dir/*,dir/**);sprint-init --scoperefuses other glob syntax (src/**/*.ts), still refuses a real overlap (src/auth/**undersrc/**). An unsupported entry already in a file, or a component-vs-scope pair, makes the doctor warn "cannot prove disjoint" and never print "scopes disjoint".scopesOverlapstays the one predicate.[~]is reported as waiting on those refs (textWaiting: <batch> (on #1), JSONnext_batch.waiting_on+actionable);[ ]items inside the in-flight batch stay actionable; Plans without batch headings are unchanged.scope:row, CHANGELOG Unreleased line, and two_context.mdlines (scope rule; the spec-leads-runtime line now lists only what is still pending, Outcome-based test and conformance baseline #497–One approval surface for the triage report and apply #502).Tests: one behavior test per defect in
sprint-state,sprint-init, andbacklog-doctortests (fixtures → verdict / exit code; no wording pins beyond refs and file names). Node 204 pass / 1 optional skip, smoke 167/167. Local probes: ambiguous--track authexits non-zero naming both files fromnext.sh,sprint-state.js, andsprint-close.sh, and closes nothing.Implementer: GPT-6 Sol (xhigh), per the issue.
