## Unreleased

## [0.20.0] — 2026-09-18

Full notes: [`docs/releases/0.20.0.md`](docs/releases/0.20.0.md).

### Changed

- Being asked to use the Talking Stick skill is no longer treated as a task. An agent invoked with
no work joins the room and goes idle in `tt standby`, waiting for the task to arrive in `tt chat`,
instead of claiming the stick or asking for direction in a harness prompt the operator is not
reading. A session that cannot self-wake keeps exactly one `tt wait --park` so it stays reachable
without being granted a turn it has no work for. An explicit task given alongside the skill still
runs the normal loop.
- Agents no longer relay operator messages to each other. An operator's room message already reaches
every joined agent, and a directed message was scoped deliberately, so re-broadcasting either
duplicated the console or widened a scope the operator chose. Agents still report their own
actions, findings, and disagreements.
- Agents no longer announce their arrival in the room. The join event is already rendered in the
operator console, so the extra message was a duplicate line; agents now introduce themselves when
the operator asks rather than on launch.
- Rewrote the README around the quickstart, which now mirrors the operator console layout: agents
stacked on the left, `tt chat` on the right, each agent given only the skill, and the task typed
once into the console. The full command surface, delivery semantics, identity resolution, and
install behavior moved to [`docs/reference.md`](docs/reference.md).

### Fixed

- Corrected README claims that no longer matched the code: next-tool-boundary steering is
operator-only, not every wake carries the message body, directed messages are filtered from other
agents' default waits but remain readable via audit views, and lease fencing protects Talking
Stick's own state rather than arbitrary workspace edits. The native event delivery section had
also been sitting below the License heading.
